Cost Leadership Competitive Strategy



In general, a firm has a competitive advantage when it is able to create more economic value than rival firms. Economic value is simply the difference between the perceived benefits gained by a customer that purchases a firm's products or services and the full economic cost of these products or services. (Barney and Hester, Page 11)

How a firm can create competitive advantage?

A firm can keep its cost same as the competitor, but can increase the benefits gained by a customer by enhancing the product benefits.

The other alternative is to keep the product benefit similar to the competitors, but reduce the cost of production and distribution operations.

Porter says, a company has to make a strategic choice between the two, he means that to be successful with any of these choices, the company has to spend significant amount of time in identifying and developing innovative solutions that support the strategic choice and both can't be pursued by a single business unit.

Management controls in implementing cost leadership

Management controls imply plans, measurements and control actions.

Cost leadership firms are characterized by very tight cost-control systems. It means, there is detailed planning, frequent measurement of actual costs, and control actions to come out with more detailed plans to achieve cost targets or replanning the higher level plans to reach the still higher level plans. Control action could imply, more experienced managers take over the responsibility of an activity that is behind target.

Target achievement is provided incentives. Failure to achieve plans and targets is noticed and disincentives are in place to minimize them. Managers who fail to achieve targets can't have a long career.

3 Best Places To Interview Job Candidates


One of the reasons you want to interview people in three different places is that candidates will usually be at their very best in the first interview (likely in your office). After that, if they are pretending, the veneer will come off in subsequent meetings in out-of-the office locations.

Also, because most employees can only be successful in their jobs in different locations as well, it makes sense to witness your candidates in different settings. So, consider interviewing the candidate over a lunch at a nearby restaurant.

And, finally, consider interviewing them in a group setting where you invite a variety of your employees to be part of the group. If you do this, be sure to let each employee voice their "vote" regarding the candidate after the meeting.

11 Ways To Make E-Mail In The Workplace More Effective


Are you leading an organization where e-mail communication is ineffective?

Here are some wise guidelines that Verizon Wireless has used to promote effective, efficient and responsible e-mail use within its company.

You can find these guidelines in the book, Managers, Can You Hear Me Now?, written by Denny F. Strigl, former CEO and President of Verizon Wireless.
  1. E-mail should bring closure to work, not create more work.
  2. Before you write an e-mail, ask yourself if calling or visiting the recipient will bring better communication.
  3. Keep e-mails short. Make your point in just the subject line or the space in the preview pane.
  4. Don't assume other people are staring at their screens, waiting for your e-mail.
  5. If just one person needs information or clarification, don't send your e-mail to a group.
  6. Never send e-mail when you're angry.
  7. Assume anything you put in writing will be leaked to the press or to your competitors.
  8. Stay accountable. Sending an e-mail doesn't transfer responsibility.
  9. E-mail is never an acceptable excuse for not getting something done. If you need a reply to an e-mail before you can do your job, get the information another way.
  10. Don't spend more than five minutes dealing with an e-mail. When you go over this limit, stop and make a phone call.
  11. Don't judge how much you've accomplished by how many e-mails you've sent.

Stock market


Thuật ngữ "thị trường chứng khoán" có lẽ được một học giả TQ nào đó dịch từ từ "stock market" sang tiếng Trung, sau đó được phiên âm sang tiếng Việt. Chữ stock đúng ra phải dịch là cổ phiếu nhưng người dịch đầu tiên đó đã nhìn xa trông rộng dịch thành "chứng khoán" (securities) với hàm ý đây là thị trường giao dịch các loại giấy tờ có giá nói chung chứ không chỉ giới hạn cho cổ phiếu. Hiện nay stock market ở các nước phát triển đã trở thành securities market, tuy nhiên thuật ngữ stock market đã quá quen thuộc nên không thể đổi thành securities market được nữa. Dẫu sao trong bài này tôi sẽ sử dụng thuật ngữ stock market đúng theo nghĩa nguyên thủy của nó, nghĩa là chỉ giới hạn cho cổ phiếu công ty chứ không mở rộng ra cho các loại securities khác. Tôi cũng sẽ không đề cập đến lịch sử hình thành và cấu trúc (exchange, OTC, brokerage...) của stock market, wikipedia có thông tin khá đầy đủ về những vấn đề này. Trong entry này tôi chỉ tập trung vào các chức năng của stock market cho nền kinh tế ở level micro và macro.

Ở micro level, nghĩa là liên quan đến từng công ty hay nhà đầu tư, stock market có ba chức năng chính. Thứ nhất là nơi các công ty huy động vốn và là kênh cho các nhà đầu tư bỏ tiền vào một dạng đầu tư có risk profile (sẽ giải thích thêm bên dưới) khác với trái phiếu hay gửi tiết kiệm trong ngân hàng. Các công ty huy động vốn một cách trực tiếp thông qua IPO và secondary offerings (các lần phát hành cổ phiếu sau IPO). Mặc dù báo chí gần như chỉ tập trung vào các vụ IPO đình đám, trên thực tế các công ty huy động được rất nhiều vốn thông qua secondary offerings, vd nhiều công ty phát hành cổ phiếu cho các đối tác chiến lược sau khi đã IPO khá lâu. Một điểm cần lưu ý là secondary offerings không nhất thiết đem lại "vốn" theo nghĩa "cash" cho công ty phát hành mà còn có thể là non-cash assets. Ví dụ công ty A mua lại công ty B bằng cách phát hành thêm cổ phiếu và thanh toán cho cổ đông hiện hữu của B bằng số cổ phiếu đó. Điều này tương đương với A huy động vốn để mua lại nhà xưởng, nhân lực và các thể loại intangible assets của B. Một ví dụ khác là một khoản nợ A vay của ngân hàng B bị quá hạn và A không có khả năng chi trả. Hai bên có thể thỏa thuận convert số tiền vay đó thành cổ phiếu của A, tương đương như A phát hành thêm cổ phiếu để trả nợ cho B.

Bên cạnh việc huy động vốn trực tiếp trên stock market, các công ty còn có thể huy động vốn gián tiếp bằng cách giữ lại một phần lợi nhuận mà không chia hết cho cổ đông (tôi đã có một số trao đổi về vấn đề này với bạn Duy Linh và Kaufmann trong entry này). Lấy ví dụ thế này, nếu công ty A có market cap là $1m, giả sử năm đó A giữ lại một phần lợi nhuận trị giá $100k thay vì trả hết cho cổ đông thì market cap của công ty sẽ tăng lên $1.1m, tương đương như A phát hành thêm cổ phiếu giá trị $100k (cũng tương đương như vậy nếu A trả $100k cổ tức dưới dạng cổ phiếu). Trong quá trình "huy động thêm vốn" này stock market không có vai trò trực tiếp như IPO hay secondary offering nhưng nó gián tiếp giúp cho các công ty có thể dễ dàng thuyết phục cổ đông chấp nhận để lại một phần lợi nhuận, i.e. tiếp tục góp vốn vào công ty. Vì average payout ratio (của các nước phát triển) vào khoảng 0.5-0.6, số lượng retained earning hàng năm khá lớn (trung bình earning xấp xỉ 30% 15-20% GDP) nên phần vốn gián tiếp này chiếm một tỷ lệ không nhỏ trong toàn bộ market cap của thị trường.

Đối với các nhà đầu tư, một quan điểm khá phổ biến là stock market chỉ là một dạng casino không hơn không kém. Tuy nhiên bỏ qua các thể loại "lướt sóng" hay những ước mơ "get rich quick", stock market đem lại cho nhà đầu tư một cơ hội diversification cực kỳ quan trọng. Ngay cả nếu bạn không tin vào quan điểm "stock for the long run" của Jeremy Siegel, đa số giới academic cho rằng stock là một công cụ đầu tư có tình chất inflation hedge rất tốt, i.e. trong dài hạn real value của stock sẽ không bị inflation bào mòn như bond hay gửi tiết kiệm ngân hàng (real estate cũng có tính chất này). Tất nhiên rủi ro (hay volatility) của stock lớn hơn bond, nhưng reward cũng lớn hơn và correlation giữa hai loại công cụ này thường rất thấp hoặc thậm chí negative. Nói theo ngôn ngữ hàn lâm là risk profile của stock rất khác với bond nên stock giúp các nhà đầu tư diversify portfolio của mình để đạt được risk-reward trade off tối ưu. Hầu hết sách vở đầu tư đều khuyên nên xây dựng portfolio có stock-bond mix là 70-30 hay một tỷ lệ gần giống như vậy.

Chức năng micro thứ hai rất hay được nhắc đến của stock market là tạo thanh khoản cho cổ phiếu của các công ty. Nếu không có stock market công ty vẫn có thể phát hành cổ phiếu nhưng khi các cổ đông cần bán cổ phần của mình họ phải tìm được một bên thứ ba có nhu cầu mua hoặc phải thuyết phục chính công ty đó (i.e. các cổ đông khác) mua lại cổ phần của mình. Điều này tạo ra transaction cost cao (theo nghiên cứu này có thể tăng thêm 21%), do đó hạn chế khả năng huy động vốn của chính công ty phát hành cổ phiếu. Việc đảm bảo cổ phần có thể dễ dàng bán cho một bên thứ ba còn góp phần làm venture capital industry phát triển, giúp cho entrepreneurs triển khai ý tưởng của mình khi công ty còn trong giai đoạn trứng nước chưa có doanh thu hoặc lợi nhuận. Rất nhiều công ty, cả những tên tuổi lớn như Microsoft hay Google, tiến hành IPO không phải để huy động vốn mà để giúp các nhà đầu tư ban đầu thoái vốn dễ dàng.

Không chỉ thu hút venture capitalist, khả năng thanh khoản của cổ phiếu nhiều khi cũng là điều kiện cần để một công ty thu hút được các nhà đầu tư lớn (pension funds, mutual funds). Một cổ phiếu với thanh khoản tốt cũng dễ dàng được chấp nhận làm tài sản thế chấp cho margin borrowing, commercial borrowing, hay trong các derivatives transactions như repo hay swap. Cũng liên quan đến derivatives, một điều gần như chắc chắn là cổ phiếu của một công ty phải được niêm yết và có thanh khoản lớn mới hi vọng có các loại derivatives (options, futures) liên quan đến nó giao dịch. Nhiều công ty sử dụng share hoặc options thưởng cho nhân viên cũng cần tính thanh khoản cao cho cổ phiếu của mình để nhân viên thấy được giá trị của những khoản bonus đó.

Một lợi ích quan trọng khác của tính thanh khoản cao là giá cổ phiếu (market  price) sẽ được thị trường xác định rất nhanh chóng khi có một thông tin nào đó liên quan đến công ty hay nền kinh tế nói chung được công bố. Việc cổ phiếu một công ty có market price sẽ đơn giản hóa rất nhiều các hoạt động kế toán, kiểm toán, đánh giá rủi ro của rất nhiều thành phần liên quan trong nền kinh tế, từ bản thân công ty đến khách hàng, nhà đầu tư, các ngân hàng cho vay, các cơ quan quản lý nhà nước. Có thể nói stock market là một công cụ hiệu quả làm tăng tính transparent giá trị của một công ty và điều này dẫn đến chức năng thứ ba ở micro level của thị trường này.

Trong những năm gần đây người ta bắt đầu nhắc đến chức năng giúp củng cố corporate governance của stock market với các công ty có cổ phiếu được mua bán trên thị trường. Như đã đề cập bên trên việc giá cổ phiếu, hay nói cách khác giá trị của công ty, được thị trường xác định sẽ làm tăng tính transparency các hoạt động của công ty. Điều này rất quan trọng vì vấn principal-agent problem luôn tồn tại trong hình thức công ty hiện đại khi mà ownership và management được tách biệt. Management với quyền được sử dụng một lượng assets lớn, quyền thuê mướn nhân công, quyền chọn mua nguyên liệu đầu vào và bán sản phẩm đầu ra, có thể sẽ có những quyết định trục lợi cá nhân làm thiệt hại cho chủ sở hữu (giảm giá trị công ty). Nếu cổ phiếu của công ty không được mua bán trên thị trường, các outside shareholders chỉ có thể biết tài sản của họ theo báo cáo tài chính định kỳ, mà báo cáo này do management soạn thảo nên có thể không chính xác. Bên cạnh đó hầu hết các nước đều có những qui định quản lý khá chặt chẽ liên quan đến việc công bố thông tin và báo cáo tài chính cho các công ty đại chúng, chưa kể các qui định dưới luật của các sàn giao dịch. Do đó gia tăng transparency là kênh thứ nhất giúp củng cố corporate governance.

Kênh thứ hai là khả năng công ty sẽ là takeover target. Nếu assets của công ty không được sử dụng hiệu quả các đối thủ cạnh tranh hoặc các private equity firm có thể tiến hành thu gom cổ phiếu (với giá thấp vì management kém) trên thị trường rồi thôn tín toàn bộ công ty. Chính nguy cơ bị takeover này buộc management phải lo làm ăn hiệu quả, giúp giảm bớt principal-agent problem. Kênh thứ ba là sự tham gia của các nhà đầu tư lớn (institutional investors) vào việc giám sát management. Có thể nói, ngoại trừ PE/venture funds, hầu hết các institutional investors chỉ đầu tư vào các công ty được niêm yết trên stock exchange. Chỉ có những nhà đầu tư lớn này mới hi vọng có đủ cổ phần để có đại diện ngồi trong board bên cạnh các independent board member là yêu cầu của nhiều nước. Kênh thứ tư, một dạng chicken-egg problem, là stock market dựa vào good corporate governance để có thể phát triển. Do vậy chính các stock exchange phải promote good governance thông qua các hướng dẫn (guidelines, codes), giám sát, và đe dọa delisting.

Author Branham On Trust, Exit Interviews And Why Employees Leave

Over the past year, 1,000 people who left an employer told author Leigh Branham the reasons for why they left.
 
Those reasons, captured in a post-exit survey, contribute greatly to the new release of the second edition of Branham's best-seller, The 7 Hidden Reasons Employees Leave.
 
 
 
The original edition was based on feedback from nearly 20,000 surveys. 
 
The updated book includes insights regarding some additional new survey questions, such as:
  • Was there a triggering event?
  • How long did it take until you actually left?
  • What could your employer have done to make you want to change your mind and stay?
  • Did you look for another job while still employed.
Eye-opening highlights from the book reveal that:
  • The cost of losing the average employee is one times their annual salary.  That means that  company with three hundred employees, an average employee salary of $35,000, and a voluntary turnover rate of 15 a year is losing $1,575,000 per year in turnover costs alone.
  • Employee turnover is not a single event; it is really a process of disengagement that can take days, weeks, months, or even years.

Last week, Branham spoke to me about:
  • Trust in senior leaders

Question:   Where would you put the current trust in senior leaders?  Is it at the lowest it's been since you've been in the business world?

Branham:   I would have to say yes, unfortunately.  When I entered the business world in the 70's, we assumed leaders were competent and trustworthy.  Even in the 80's and early '90's, they were good stewards and heroes--Lee Iacocca, Jack Welch, et. al.  But things changed during the boom years and greed took over for many.

Then came Enron, Worldcom in 2002, then the crash of 2008 exposed the depth of corruption.  It was a devastating double whammy that had the effect of disappointing everyone in the workforce while, paradoxically, causing the issue of senior leadership to start showing up on their radar as more of a factor with regard to how much discretionary effort they were willing to give (engagement). 

The consulting and survey firms, Towers Watson and Kenexa came to the same conclusion as Mark Hirschfeld and I did in our book, Re-Engage, based on our analysis of 2.1 million engagement surveys--trust in the integrity, competence, and compassion of senior leaders is now the number one factor in employee engagement, in spite of the fact that the conventional wisdom says it's all about the manager. 

Yes, it's all about the manager, but it's the senior leaders who set the tone and culture and the example for managers to follow.  Yet, the most commonly used employee survey in the world today--Gallup's 12 questions, contains not one question about senior leadership.
 
QuestionIf a business can't hire/use a third-party to do the exit interviews, how best should they be done to elicit the most candid feedback from the exiting employee?
 
Branham:  First, I would say they should explore finding a way to afford it if that's the issue because the outcomes are almost always superior. That's because some employees simply will not tell any company representative the real reason they are leaving no matter how trustworthy they may seem. 

But if paying a third-party is not in the cards, they should find the most trusted person in HR to conduct the interviews, make sure they know the data collected is important, then train them in the finer points of conducting an exit interview, especially with regard to follow-up questions.  For more on this, see my appendix in The 7 Hidden Reasons  Employees Leave on exit interviewing.



Question:  When reading the 1,000 post-exit surveys that inspired the updated edition, what in those surprised you the most?

Branham:  I think the biggest surprise was how closely the new data resembled the data from Saratoga, despite the changes in the economy since the first edition came out in 2005, especially that the seven-reason themes were the same and that nine of out 10 primary reasons for leaving were push factors instead of pull factors, again exactly the same as Saratoga's data showed.
 
In fact, of the 39 possible reasons for people to choose from on our web survey (www.keepingthepeople.com), none of the 11 "pull" reasons ranked higher than number 23 on the list.

I expected senior leadership to be a major factor, but didn't expect it to be the number one reason. I didn't necessarily expect "insufficient pay" to be the number two reason, but when I consider the pay freezes and small annual pay increases that have been widespread in recent years, it's understandable.
 
Question:  How has the increased use of e-mail either helped or hindered employee turnover versus a time when employees engaged in more in-person and phone engagement compared to e-mail exchanges? 
 
Branham:  I do think e-mail and texting have depersonalized manager-employee interaction, as has the increasing trend toward the remote workforce. 

Many younger workers have admitted to actually ignoring voice messages entirely and don't return them.  I'm not saying we shouldn't use e-mail and texting.  I'm saying we should use all communications media at our disposal to:
  • check in with direct reports
  • ask how they are doing, what they need
  • ask for their ideas and really listen and take action on the good ones
  • make sure they know what's expected
  • give frequent feedback
In other words, they should manage the way the best sports coaches coach.  Face-to-face is best, but when face-to-face is not always possible, the phone is next best, then e-mail, then texting when it's urgent 
One of the consistent reasons employees leave is they have managers who don't communicate in any of these ways.  In fact, I've seen research that 60 percent of employees don't get enough feedback and that only one in five employee accomplishments is acknowledged by managers.

I have reasoning here that most cutlery and utensils are metal and shiny, that which invite metal and prosperity luck in the south corner wall. Also when the display shelf in the kitchen cabinet has a glass door this again will be  a plus point for you to display colourful crockery and cutlery here to make your kitchen bright. This will become the centre of attention and as people see the kitchen they will definitely be attracted to the colourful display on the south wall which will activate your prosperity luck.
Do remember to take care if you also wish to have your fire element activated here with the cooking range or gas burners. As south area is commonly and universally accepted as the fire element many people prefer to have gas range or fire place here. In such cases electing a wooden kitchen cabinet may be risky so do consider all aspects before selecting a kitchen cabinet for cutting down on clutter and keeping the chi of your kitchen activated.You may also have the kitchen cabinet in any corner or wall of your kitchen according to your convenience but do remember to keep it clean and clutter free. Following simple feng shui principles will make this kitchen cabinet perform the role a  feng shui cure in your home.
By having kitchen cabinets we naturally keep all thing sin their respective place after each use. And also these are very helpful as feng shui cures when you have the tendency to hoard things or accumulate clutter in the kitchen. This can be naturally kept on a check when you will have limited space available for each object in the kitchen cabinet, crockery, cutlery or vessels and pans.
